Being the seller Amazon's agents choose means that Amazon's shopping assistant (Alexa for Shopping since May 2026, formerly Rufus) puts your listing forward when it searches, compares and buys on the user's behalf. FBA (Fulfillment by Amazon) is the logistics ground of that choice: the product sits in an Amazon warehouse, Amazon packs, ships, handles returns and customer service. In 2024 we described FBA as "a storage and shipping service"; the definition was right but incomplete. In 2026 FBA's real value is the entry ticket to the agent's ranking through Prime eligibility. By Amazon's own account the assistant drove close to 12 billion dollars of incremental annualised sales in 2025; which seller that sales goes to is decided largely by delivery speed, ease of returns and listing data.

How does Amazon's agent strategy work?

Amazon built its own agent ecosystem in three moves and closed the door to outside agents:

  • Alexa for Shopping (formerly Rufus). On 13 May 2026 Amazon dropped the Rufus name and folded the assistant under the Alexa brand. The assistant reads the whole listing: title, bullets, A+ content, Q&A and reviews. In industry measurements listings with 15 or more answered Q&As appear in recommendations roughly three times as often; FBA and Prime eligibility correlate strongly on time-sensitive queries.
  • Buy for Me. Announced in April 2025; the assistant also finds products on merchant sites outside Amazon and buys them, tied to the user's Amazon account, by completing checkout on the merchant's site in the background. By March 2026 it covered more than 100 million products from over 400,000 merchants; it runs on Claude and Nova models on Amazon Bedrock. Some retailers objected that they had never opted in.
  • A closed door for outside agents. Amazon has blocked dozens of external agents, ChatGPT included. In its lawsuit against Perplexity's Comet browser agent it won a preliminary injunction in March 2026; the appeals court overturned it, but Amazon's policy did not change. Amazon is also absent from the supporters of the open UCP standard from Google and Shopify.

That picture tells a cross-border brand there are two separate games. Inside Amazon the game is set by Amazon's agent: FBA, Prime, listing data. Outside Amazon the game is set by open-web agents (ChatGPT, Google AI Mode, Perplexity): feed, schema, your own site. Buy for Me joins the two in a strange way: Amazon's agent can buy from your site, but you do not set the rules.

When the assistant fulfils "deliver in two days, easy to return", it reads the delivery promise from its own logistics data. An FBA product carries the Prime badge, its delivery day is certain, returns run on Amazon's standard policy; the assistant does not have to verify any of it. For an FBM (merchant-fulfilled) product the delivery time is the seller's claim, and the assistant weighs a claim with less confidence. The result is that the FBA listing of the same product usually moves ahead in the recommendation.

FBA's disadvantages sit in the same place: fees erode profit on low-margin products, stock control passes to Amazon, policy compliance is mandatory. The decision is made per product: fast-moving, high-margin, light products go FBA; heavy, low-margin products go FBM or hybrid.

How do you build a listing the assistant can read?

  1. Build the title from attributes. Brand + product type + distinguishing feature + variant. The assistant extracts product type and variant from the title; it cannot extract adjectives.
  2. Write bullets as answers to questions. The answers to "is it machine washable, which device is it compatible with, how many people does it serve" sit in five bullets. The assistant matches natural-language questions to those bullets.
  3. Take Q&A above 15. The highest-leverage signal. Answer customer questions and add the frequent ones yourself.
  4. Fill A+ content with a comparison table and a datasheet. The assistant reads A+ text; it cannot read a table embedded in an image. Text and alt text are mandatory.
  5. Do not leave backend attributes empty. Material, dimensions, weight, target audience, use case. An empty attribute means the product drops out of a filtered query.
  6. Keep reviews current. The assistant weighs review recency and seller responses to negative reviews.
  7. Complete identity and brand registry. GTIN matching and Brand Registry put the listing into the right product cluster; a product outside the cluster is absent from the comparison.

How does Buy for Me affect a cross-border brand?

Buy for Me means Amazon's agent can shop on your own site: the user searches on Amazon, the product is found on your site, the assistant passes through your checkout with encrypted name, address and payment details, and the order is tied to the Amazon account. Three consequences for you. First, your site is operated by an agent; a modal that will not close, an unnamed button or stock buried in JavaScript stops the assistant. Second, the customer relationship stays with Amazon; loyalty and remarketing data are not yours. Third, the decision to take part has often been made without asking you; if you do not want your site operated by that agent you need to define it technically (bot policy, verification at the payment step) and legally (terms of use).

In our own export matrix the United States, the United Kingdom and Canada are B2C-heavy markets where Amazon's weight is highest; in Germany B2B agent procurement leads. The practical order for cross-border brands: be visible to the assistant on Amazon with FBA and listing data; be visible to open-web agents on your own site with feed, schema and consistent stock; feed the stock and price of both channels from one source. A product sold out on Amazon but "available" on the site breaks the trust of both agents.

What are the most common mistakes?

  • Treating FBA as logistics only. The Prime badge is how the assistant meets the delivery constraint; on FBM the same product can drop out of the recommendation.
  • A keyword-stuffed title. The assistant extracts product type from the title; repeated words are noise, not a trust signal.
  • An empty Q&A. The highest-leverage signal at zero.
  • A table embedded in an image. If the comparison table in A+ content is an image it does not exist for the assistant.
  • Amazon and site stock living apart. Buy for Me reads your site, Alexa for Shopping reads Amazon; if the two see different numbers the reliability score falls.
  • No external agent policy. If what each agent may do on your site is not written down, the agents decide.
